Forward-Deployed Engineering

Forward-deployed engineering (FDE) is a delivery model where the engineers who build a system work inside the customer's environment and context — rather than handing a specification to a distant team. For AI agents it means the people writing the agent sit with the workflow owner and the systems the agent will touch.

What forward-deployed engineering means

The model was popularized by Palantir and has become the standard answer to a problem every enterprise AI buyer recognizes: pilots that demo beautifully and die in deployment. The gap is not model quality; it is everything around the model — the workflow's real exceptions, the source systems' actual behavior, the approvals that exist in practice rather than in process documents. Forward-deployed engineers close that gap because they encounter it in person: they sit with the claims officer whose queue is over capacity, read the core system's real error codes, and adjust the agent against reality rather than against a requirements document. For AI agents the model matters more than usual, because agent behavior depends on the specific data, tools and policies of the customer environment — there is no generic agent to ship. The discipline pairs with knowledge transfer: the customer's team ends up owning the system, with documentation and runbooks, not dependent on the vendor. That is the difference between FDE and body-shopping: delivery that ends in handover, not in dependency.

Frequently asked questions

What does forward-deployed engineering mean in AI?

The engineers who build the AI system work at the customer, inside the customer's environment and workflow context. For agents this is near-mandatory: agent behavior depends on the specific systems, data and policies of the deployment, so building against reality beats building against a spec.

How is forward-deployed engineering different from consulting?

FDE ships the product with the customer's team brought along — the engagement ends in handover with documentation, runbooks and trained owners. Consulting typically produces recommendations; FDE produces the running, governed system and transfers its ownership.
